What it is

A Mandala Chart is a 3×3 grid with your main theme in the centre cell and eight related themes in the cells around it. Expand it and each of those eight themes becomes the centre of its own 3×3 block, producing a 9×9 layout of 81 cells — one central goal, eight sub-goals, and sixty-four outer cells for concrete actions.

Most English-speaking readers meet it as "Shohei Ohtani's mandala chart" — the goal sheet he wrote as a sixteen-year-old, which has circulated widely since he became the most famous baseball player alive.

That sheet is real, and it is reproduced below. But the name attached to it is wrong, and the mistake is not trivial: "Mandala Chart" is a registered trademark for a different tool, by a different author, built for a different purpose. Three separate Japanese frameworks share the same nested 3×3 geometry, and English coverage has collapsed them into one. The provenance is fully traceable, so it is set out below before the how-to.

The grid

The centre 3×3 is the whole method in miniature — the goal, and the eight things it decomposes into:

Then each sub-goal is copied into the centre of its own 3×3 block and surrounded by eight actions. Eight blocks of eight, plus the centre block, is the full 9×9.

The constraint is the point. Eight is not a suggestion — it is a quota, and the quota is what pushes you past the three or four sub-goals you already had in mind.

Ohtani's sheet, as actually written

He wrote it in his first year at Hanamaki Higashi High School, around 2009. The centre cell reads 「ドラ1 8球団」be a first-round draft pick for eight teams. The eight surrounding cells:

Five of the eight are what you would expect from a pitcher: body, control, sharpness, velocity, repertoire. Under 体づくり sit action cells like 体のケア (body care) and サプリメントを飲む (take supplements) — ordinary, checkable things.

The two that make the sheet famous are 運 (luck) and 人間性 (character), because a sixteen-year-old assigned concrete daily behaviour to them: picking up trash, greeting people, caring for equipment. That is the actual lesson of the artifact, and it is a lesson about the method rather than about baseball — the grid has no cell for "and then be lucky." Every cell has to be fillable with an action, so intangibles either get operationalised or they get dropped.

Matsumura's biography dates it precisely: born in Ueno, Tokyo in 1939, he read law at Waseda, joined Japan Olivetti, went independent as a management consultant in 1979, founded Clover Management Research in Chiba that same year, and developed the "3×3 nine-cell matrix with a central core" in the same year he founded the firm.

Ohtani's sheet is the third row, not the first. It is an Open Window 64 from the Harada Method, which his high-school baseball coach Hiroshi Sasaki (佐々木洋) had incorporated into his coaching; Ohtani later received formal Harada Method training during his time with the Nippon-Ham Fighters. The name "Open Window 64" comes from its 8×8 structure — sixty-four action cells.

So the world's most famous "Mandala Chart" is, on the documentary record, not a Mandala Chart.

The 64/72/81 Test

Here is the useful consequence, and it is a test you can run on any article in a few seconds.

The cell count an English source quotes tells you which Japanese tool it is actually describing — and whether the author knew there was a difference.

All three numbers are correct. They are just correct about different things, and a source that switches between them mid-article — "the 81-box goal sheet, also called the 64-cell template" — is a source that has merged three frameworks without noticing.

Two honest caveats, because the point is precision rather than gotcha. First, Japanese sources conflate them too: Japanese publishers routinely market goal-setting workbooks as containing 「大谷翔平選手が使ったマンダラチャート」, so this is not a case of the West mangling something the source language keeps straight. Second, the tools are genuinely related — Mandal-Art was built on Matsumura's chart, and the shared 3×3-of-3×3 geometry is not a coincidence. The claim here is narrow and documentary: they have different authors, different dates, different purposes, and two of the three names are registered trademarks belonging to specific organisations.

When to use it

  • One goal that is large, abstract, and stalled. The grid's value is decomposition, so it needs something worth decomposing.
  • When you suspect your plan is thinner than it looks. Eight × eight is a quota, and an empty cell is a finding.
  • Season, annual, or skill-acquisition planning — anything with a horizon long enough that sixty-four actions is a sane number.

When not to use it: for anything with more than one goal (the geometry has exactly one centre); for team goals with shared ownership, where OKRs fit better because they carry owners and measurable key results; or when your problem is choosing between goals rather than executing one — that is a prioritisation problem, not a decomposition problem.

How to run it

  1. Write the goal in the centre. Make it specific enough to fail. "ドラ1 8球団" is a good model: it names an outcome and a number.
  2. Fill all eight surrounding cells before going any deeper. This is the step people skip. The first three or four arrive immediately; cells five to eight are where the method starts earning its keep.
  3. Include at least one intangible. Ohtani's sheet has two. If every sub-goal is a technical skill, you have written a training plan, not a goal sheet.
  4. Copy each sub-goal into the centre of its own block and fill its eight action cells.
  5. Apply the this-week test to every action cell. An action you could not start within a week is a sub-goal in disguise — push it down a level or rewrite it.
  6. If a sub-goal cannot produce eight actions, the sub-goal is too vague. That is the diagnostic, not a failure. Rewrite it until it can.

How do you actually fill one in?

Write the goal in the centre, then fill all eight surrounding cells before going deeper — the constraint is that you must produce exactly eight, which is what pushes you past the three or four obvious ones. Then copy each sub-goal into the centre of its own 3×3 block and fill its eight action cells. The discipline is that an action cell has to be something you could do this week; if you cannot write eight for a sub-goal, the sub-goal is too vague to act on, which is itself the useful finding.
